Retention-First Growth®: The Future of Profitability in Ecommerce

By Emma Powell
Creator of Retention-First Growth®, the methodology moving ecommerce brands from replacement economics to compounding profit.

Most ecommerce brands now spend $1.30 to earn $1.00. 70% of first-time buyers never come back. The January cohort never recovers its own acquisition cost. This is not a campaign problem. It is an architectural one.

The growth illusion

Revenue is not the problem. The system underneath it is.

Brands replace the customers they won last month just to hold the same revenue line. The customer base never deepens. Acquisition spend keeps resetting because it never compounds. What looks like progress is repeated recovery of lost value.

Three numbers that define where most brands are sitting right now:

  • $4.8 trillion lost to customer churn across global ecommerce in 2025

  • 70% of first-time buyers never return

  • Repeat buyers are 21% of customers but generate 44% of revenue
Retention-First Growth® methodology

The pattern repeats at every scale. Revenue climbs whilst unit economics deteriorate.

— Emma Powell

The Retention-First Growth® Flywheel

The book introduces a five-orbit operating system where behavioural context carries forward instead of resetting at checkout. Each orbit performs a distinct economic function, and together they create momentum that strengthens with every turn.

  • Capture: enrichment that feeds every downstream orbit

  • Activation: converting first purchase into a second

  • Value Core: depth, frequency, and margin expansion

  • Loyalty: advocacy and compounding CLV

  • Reactivation: recovering momentum before churn hardens
70% of customers never return. This book codifies the flywheel methodology that moves brands into Klaviyo's top 10%, generating 9× more revenue per recipient.

In July 2024, a global premium fragrance house was operating below median on every benchmark that mattered: $0.12 revenue per recipient,52% of the list dormant, an 11.4% bounce rate, and campaign performance stuck in the 6th percentile of Klaviyo's 167,000-account dataset. Nine months later, the same business was generating $0.89 per recipient, a 7.4x lift into the 97th percentile, with dormant rate down to 31%, bounce rate collapsed to 0.13%, VIP retention up from 52% to 78%, time to second purchase halved from 52 days to 28 days, and a single BFCM Capture enrichment producing a 1,287% uplift in loyalty-flow revenue three months downstream.

The full methodology behind this transformation is in Chapter 2.

Who this is for

You lead marketing or growth

Your revenue is growing but margins are thinning and the dashboard does not explain why. You need the diagnostic frameworks and architectural blueprints to find and fix the leak.

You hold commercial responsibility

You need the economic logic to assess whether your systems are compounding value or quietly resetting it after every purchase.

You advise brands or build platforms

You need the structural rationale behind the shift to Connected Commerce and the operating model that makes it executable.

Seven chapters

Move from diagnosis to architecture to agentic execution.

This book argues that frameworks are insufficient. It's a must read

Most books in this category sell a framework. This one argues that frameworks are insufficient. The case it makes is harder and more useful: retention is infrastructure now, and infrastructure is what the next decade of ecommerce will be built on. The Retention-First Growth® methodology is the design. groa°® is the operating system that runs it.

The honest summary: this is the most disciplined book on ecommerce retention in years. It does not promise transformation. It explains, in operator-grade detail, why the old model has stopped working and what to build instead.

    Highly Recommended.

    Get Off The Treadmill

The book starts from a blunt premise: most ecommerce is “transactional commerce on a treadmill." It provides a sharp, systems-level argument that brands won’t win the next decade by buying more traffic, they need to focus on rebuilding their architecture around retention and customer value compounding. The Retention‑First Growth flywheel as a common sense operating model predicated on keeping the customers you have and maximizing their value.
